How I play grom is to run around with grom and a second lord pillaging far and wide. Skarnsik dies at end of turn 1, head to him by turn 10 to kill and confed him. Besides that you want to grab traits from alberic, faye, franz, gelt, the other empire guy in franz faction, and kimmler and all those traits can be gathered before turn 60. By the time you set sail for ulthuan you'll be rich and you'll be juiced to 11 from all the lord traits you just collected, you can take prob a full grom army + skarnsik with some units but then make a strong ass army to leave behind that can continue to pillage and plunder while you set sail.
All this is tested on highest difficulty, you just gotta get used to playing hyper aggressively. Oh also don't take any territory until you get to ulthuan, the starting province is the only thing you'll need.
As an orc main I think they're amazing to play in SFO :/ if anything they might be too strong, esp early game. Though that opinion is only valid for skarsnik, grom, and grimgor, I don't play wurzag and azhag(first is boring the later is unorcy).
It plays a lot differently, but then again that is the whole point of SFO to begin with.
Going turn-to-turn with a huge deficit, finding a juicy city to sack at the last moment before going under, starting countless silly wars to get at said cities... honestly an absolute blast.
