you havent activated the button that makes you use em (HBS)

can someone explain what the upgrade protection stone does.I level up my weapon from 7 to 10 and almost always it says fail and goes to 0 again.This sometimes happens many times and the whole game gets spoilt. Am i missing something? i have like 5 stones ready in bag but none of them protect. Only in one game did the stones do their job and break instead of weapon fail.
Is there some trick? or way to make the stones work?
