AHH, I think i understand you now, in short its intentional for SOME of the heros.
think of it like this
you can have 5 predefined 'variants' of heros in campaigns.
unfortunately in multiplayer they always load variant 1 100% of the time. so to make multiplayer lords and heros not identical to each other, I had to make it so "variant 1" of the 5 variants not be set. which would be why 1/5 of the heros change armour

Yeah nagato pretty much nails it. if you read the mod description (something few seem to be capeable of lol, then you will be informed.
For the moment I'm more concerned whether it's the mod or just me who's having this problem so I know what to do about it. Don't have any other mods that should interfere with your reskin.
as for the worldmap/battlemap helmet clipping, thats weird and I've honestly not saw it before now . perhaps the stance they use for the "porthole" in world map is a different animation set so therefore makes clipping. short of removing the offending helmet completely not sure what I can do I'm afraid.
One of the Vampire Lord variants seems to have his appearance bugged in the portrait and on the world map (Face model popping through the helmet model) but they're fine in battle.
The first pic is of the first enemy Lord that you encounter when starting out (during battle). Second is a random hired Lord's appearance on the world map (missing nose variant, in case it helps). Third is the same first Lord but on the world map - notice that the appearance differs from the first pic that actually looks fine.
bretonian shields.variantmeshdefinition or something is what you want.
and no, basically what you'd be doing is just adding somewhere for the skeleton units to draw shields from. I've already set up everything else in place, and as long as you rename the shield file EXACTLY vmp_skeleton_warriors_shield_set1 then make sure it has .variantmeshdefinition
it will just work. simple as that. as thats where ONLY the skeletons choose their shields from.
so tldr: open my mod> delete vmp_skeleton_warriors_shield_set1>files>add>frompack> look in your DATA folder for the bret shield mod>import it into your mod. rename the file probably named btr_men_at_arms_shield_set_01 or something simliar to vmp.

I think its absolutely beautiful and should have been in the game from the start but....since they are custom textures there is not much I can do short of not giving my skeletons the shields. and since that would ruin the mod for everyone without that custom shield mod I can't change it on my end HOWEVER:
get packfile manager: delete my shield entry vmp_skeleton_warriors_shield_set1.variantmeshdefinition.
, import that new shield file to my mod, you do that by file>add>from pack> choose the mod with the shields you want> go into import menu> find his entry for shields, its probably called bretonian shields or something.
make sure the new shield has the EXACT same name as
vmp_skeleton_warriors_shield_set1 save. and then it will work as you want.

When I use this updated skin mod for Bretonnia's shields, it also puts the Lion on the VC's shield !!! So perhaps you could change the Skeleton's shield to another? Or split up your mod, so I just won't install the skeleton's shield change.

@icarus: you make a seperate entry in unit variants and variants table. This works for all regular units but for Heros the moment I change the original hero name(to make it load for my 'custom' ones it ignores everything I put in seemingly

Don't worry white smith I made this for myself primarily and 1/6000 people being unhappy is something I can deal with.
While I'm not against any sort of feedback, it would help if you said why. Are you mad it's not Pontus?
Is it not possible to make them a seperate hero? I know theres unique variants for lesser factions. (Norsca Chieftan, diffrent apperances for empire generals, etc)
